INSTRUCTIONAL COACHING WORK TIME AND GO FIRST STRATEGIES (60-180 mins)
Motivating and empowering team members is essential for effective instructional leadership but is often overlooked in the fast-paced, task-driven environment of education. This session centers on leading with intentionality and integrity, recognizing that every meeting—whether a team gathering, one-on-one, or instructional coaching session—is an opportunity to support growth and development.
Participants will analyze exemplar agendas to identify best practices that foster engagement, clarity, and connection. They will also learn two practical coaching strategies that can be used across any meeting format to ensure that the person being coached is actively growing and progressing.
After designing their own team essentials, participants will practice facilitating with purpose and receive constructive feedback to ensure their meetings become meaningful spaces that inspire, align, and cultivate the potential of every team member.
LEADING PROFESSIONAL DEVELOPMENT (60-240 mins)
Team members will learn specific skills to inspire, engage, and empower others in both small and large group professional development settings. This session goes beyond content delivery—it focuses on how leaders connect with their audience on multiple levels: intellectually (head), emotionally (heart), and viscerally (gut). Participants will explore the role of felt sense and interoception—the ability to tune into internal cues and bodily awareness—to enhance their presence, responsiveness, and authenticity as facilitators. Through analysis of powerful exemplars, reflection on personal tendencies, hands-on practice, and real-time feedback, participants will sharpen their ability to design and lead professional development experiences that are impactful, embodied, and deeply resonant.
LEADING WITH YOUR VALUES (60-180 mins)
“It’s not hard to make decisions when you know what your values are.” This quote by Roy E. Disney sets the foundation for this session, where team members will explore their personal and organizational values, identify areas of alignment and conflict, and assess how these values show up in real decision-making moments. In addition to cognitive analysis, participants will be guided in developing their felt sense—the internal bodily awareness that can offer subtle but powerful cues in complex situations—and strengthen their interoception, the skill of tuning into internal signals to better understand what feels true, right, or off-track. Through experiential exercises and real-world scenarios, individuals will practice making values-based decisions that support integrity, cohesion, and authentic leadership.
OPERATIONS DRIVES INSTRUCTION: SYSTEMS, COMMUNICATION & REAL-TIME COACHING YOUR TEAM (60-120 mins)
In this session, you will intentionally examine, create, and practice implementing formats and systems designed with integrity to ensure your operations team effectively “blocks and tackles” anything that can disrupt instruction and cause undue stress for teachers. Emphasizing real-time feedback and inspirational leadership, you will develop strategies that not only address challenges promptly but also motivate and support your team’s growth. During the session, you will identify and collaboratively solve two current “problem” areas related to instructional operations within your school community, fostering a culture of trust, accountability, and continuous improvement.
PRESENCE COACHING (180-240 mins)*
This professional learning experience is designed to enhance self-awareness through offering focused instruction and practice for up to five leaders. Key focus areas include:
Distress vs. Eustress: Understanding how stress can hinder or enhance performance
Real-Time Coaching/Support Frameworks: Practical tools for immediate, responsive leadership
Debrief/O3 Templates: Structured approaches to meaningful follow-up and reflection

Each leader will receive one hour of professional development with Jill, including modeling and practice in:
Providing Real-Time Support to team members
Leading Organization-Wide Real-Time Coaching
Facilitating Debriefs, O3s, or Check-Ins
Running effective Small Team Meetings or Professional Development sessions
All leaders will also receive documentation tools to track their progress and refine their practice between on-site visits.

TEAM ESSENTIALS: SET YOURSELF UP FOR SUCCESS (60-120 mins)*
Motivating and empowering team members is essential for effective leadership but often overlooked in the fast-paced, crisis-driven, checklist-focused world of operations. This session centers on leading with intentionality and integrity, recognizing that every meeting—whether a team gathering, one-on-one, or huddle—is an opportunity to support growth and development. Participants will analyze exemplar agendas to identify best practices that foster engagement, clarity, and connection. They will then design their own team essentials, practice facilitating with purpose, and receive constructive feedback to ensure their meetings become meaningful spaces that inspire, align, and cultivate the potential of every team member.

TOOLS TO DRIVE & NORMING HIGH-LEVEL CLASSROOM OBSERVATIONS (60-180 mins)
In this session, leaders will develop the skills to approach classroom observations with intentionality, integrity, and compassion. Using customized observation tools and cultivating their felt sense, participants will learn how to collect meaningful, actionable data that truly supports teacher and student growth. Leaders will also build their capacity to discern when to intervene in real time and when to use their presence strategically to create a calm, grounded learning environment. The focus will be on supporting both teachers and students in remaining within their zone of proximal development—where challenge and support are balanced, and meaningful learning can occur. This approach ensures observations are not only data-driven but also deeply human-centered, responsive, and aligned with the overall vision for equitable and effective instruction.
TOOLS TO PREPARE FOR & FACILITATE REAL TIME COACHING (60-180 mins)*
Leading with intentionality and integrity means knowing not only what to do, but when and how to respond in ways that truly support growth. In this session, leaders will develop the embodied leadership skills of felt sense and interoception—learning to tune into their internal cues to guide real-time decisions that keep both teachers and students in the zone of proximal development. Participants will practice using these internal awareness tools to read the energy and needs of a classroom or coaching moment, and will learn how to determine the type of intervention—whether direct, supportive, or observational—that will lead to the best outcomes in that moment. This work equips leaders to act with presence, precision, and care, creating environments where learning is both supported and stretched for everyone involved.
*This session is best done in person or taught virtually with a one-day site visit add on.
TOOLS TO PREPARE FOR & FACILITATE SMALL TEAM MEETINGS (60-180 mins)
Leaders will learn to design and facilitate small team meetings—such as lesson internalization, data analysis, and action planning sessions—with intentionality and integrity. These meetings are not just about sharing information, but about creating meaningful opportunities for adult learning that lead to real impact in classrooms. Leaders will develop precise questioning techniques and learn two high-leverage strategies to ensure that team members are actively doing the thinking and the work during the session. Leaders will learn how to facilitate these sessions so participants leave with a written plan they can immediately implement, along with the opportunity to practice key skills in-session. This approach ensures small team meetings are efficient, purpose-driven, and directly aligned with instructional priorities.
VISION ACTION PLANNING (60-240 mins)
In this session, teams will collectively unpack their school's vision, creating a cohesive plan to make the vision come alive in the upcoming school year. Teams will discuss current successes and challenges, interrogate practices through the lens of culturally responsive pedagogy, and practice compassion and humility as they propose an equitable action plan to work cohesively on positively impacting their community.

TOOLS TO ENSURE YOUR WEEKLY & MONTHLY CALENDARS ALIGN WITH INSTRUCTIONAL PRIORITIES (60-180 mins)
With a focus on leading with intentionality and integrity, leaders will take a deep dive into how they design and manage their time—ensuring that daily tasks and points of contact align with their core values and the broader mission of their organization. Leaders will examine their current organizational systems, including calendars, agendas, and action plans, through the lens of purpose and alignment. By stress-testing their schedules and routines, participants will identify gaps between intention and action, receive targeted feedback, and explore exemplars that support values-based, efficient, and relationship-centered leadership. The goal is not just to manage time, but to lead it—with clarity, focus, and impact.

TOOLS TO PREPARE & FACILITATE O3/DEBRIEF SESSIONS
FACILITATING & TRACKING O3/DEBRIEF SESSIONS (60-180 mins)*
To extend the impact of their observations, leaders will use either a customized 1:1 meeting, O3, or check-in template—or refine one they already use—to ensure the focus of the follow-up meeting centers the person being coached and gets them actively doing the work during the session. Leaders will also learn two distinct coaching strategies designed to move beyond simply telling others what to do, and instead foster real growth—helping team members deepen their understanding and translate insight into sustained action. This session empowers leaders to coach with presence, clarity, and care, ultimately supporting a culture where teachers and students thrive.
In addition, participants will learn basic ways to track the efficacy of the O3/1:1 Meetings and connect teacher practice to measurable student outcomes—ensuring that coaching leads to meaningful, evidence-based progress.
